Hi Sarah -- great to connect today. Based on what you shared about Meridian's ops load, I think there's a strong fit. I'll send over a brief overview of what a setup looks like for teams at your stage.

Email 2 (Day 3 -- if no reply):

Quick follow-up -- wanted to make sure the overview landed. Happy to answer questions or schedule a short call to walk through specifics. No pressure either way.

Email 3 (Day 8 -- final):

Last note from me on this -- if timing isn't right, totally understood. If it ever makes sense to revisit, my calendar link is below.

The Math Two admin hires cost you $125,000 a year. They still go home at five.

AI vs. headcount

The comparison nobody's
making. They should be.

Most business owners compare AI to software subscriptions. The right comparison is headcount. When you run the actual numbers, the math is not even close -- and it never gets close again.

Year 1 Cost Comparison
$125,585
2 Admin Hires
Salary + benefits + taxes
~$7,450
Airgapped AI Stack
Setup + API + support
Year 1 savings
Conservative estimate, mid-tier setup
$118,135
Not included: The $7,500 it costs to replace them when they leave in 18 months. And they will leave.
2 Admin Employees -- Year 1

Employer payroll taxes$6,885
Health insurance (2x)$16,000
PTO + sick leave$5,200

Recurring every year. Increasing every year. Due again in full when they quit.

Airgapped AI Stack -- Year 1
Setup fee (one-time)$3,000-$15,000
Annual API costs~$60-$240
Optional support$0-$7,500

Year 2, 3, 4, 5...Same cost
Year 1 total ~$3,060-$22,740

Every time the underlying model improves, your agents get sharper -- at no additional cost.

How It Works From discovery call to first live brief. Here's the exact process.
Step 01
Discovery Call
Thirty minutes. We learn how you work -- your inbox habits, your calendar, your key clients, and where your time is actually going. No commitment, no prep work required on your end.
Duration: 30 minutes
Format: Video or in-person
Cost: Free
Step 02
Build and Install
We build your agent stack from scratch -- tailored to your workflow, your email, your calendar, your clients. We handle hardware assessment, configuration, model installation, and agent deployment. You don't touch a terminal. If hardware needs to be sourced, we tell you exactly what to buy -- or we can procure and deliver it ready to run.
Timeline: Avg. 2 weeks from call
Hardware: Assessed at discovery call
Your work: Approval only
Step 03
First Brief. Live.
Your first Monday morning brief lands in your inbox before you sit down. From that point forward your agents run on your schedule, every day -- including weekends, holidays, and the Monday before a big quarter.
First output: Day 1 of operation
Schedule: Fully automated
Ongoing: Runs without prompting
No learning curve on your end. We handle the full build -- hardware assessment, configuration, integrations, testing, and handoff. Hardware is not included in the setup fee, but we make it simple: we'll tell you exactly what to buy based on your tier and workflow, or we can source, configure, and deliver it for you as a pass-through at cost. What you receive is a working system, not a product you have to figure out.
FAQ Questions people ask before they book a call.
The Basics
Do I need to be technical to use this?
No. That is the point. We handle every technical layer -- hardware configuration, model installation, agent setup, and integration. What you receive is a working system with a clean interface and a written guide tailored to how you will use it. If you can use a web browser, you can use what we build. Ongoing maintenance is covered under the support plan for clients who want it.
Why not just use ChatGPT or another AI app?
ChatGPT, Gemini, and similar tools send everything you type to external servers where it is used to improve their models, stored indefinitely, and subject to data breaches. For casual use that is fine. For client files, legal documents, medical records, or anything sensitive, it is a meaningful risk. What we build runs on hardware you own, in your office. The AI model never calls home. You also get agents -- automated workflows that do things on a schedule -- not just a chat window you have to prompt manually every time.
What is an AI agent, and how is it different from a chatbot?
A chatbot waits for you to ask it something, answers, and stops. An agent takes a goal and works toward it autonomously -- it can read files, search the web, draft and revise documents, make decisions between steps, and hand off tasks to other agents. Instead of asking AI to "help me write a client follow-up," an agent monitors your calendar, pulls the relevant appointment notes, drafts the follow-up in your voice, and flags it for your review -- without you lifting a finger. That is the difference between a tool and a system.
What can the agents actually do? Where are the limits?
Agents can read and triage Gmail, pull calendar data, draft emails and documents, do web searches on public information, pull data from company websites and news sources, synthesize email threads into briefings, and generate reports. Common setups include email management, client research briefs, document drafting, meeting prep summaries, and weekly executive reports. They cannot scrape LinkedIn, access private company financials, or pull data from any system they haven't been explicitly connected to. If you have a specific workflow in mind, bring it up on the call -- the answer is usually yes.
Will agents send emails or take actions on my behalf?
Nothing is sent without your approval. Agents draft replies and follow-ups, queue them for your review, and you decide what goes out. You maintain full control over every communication that leaves your inbox. This is a non-negotiable design choice -- not a toggle you can accidentally leave on.
Hardware
Does hardware come with the setup fee?
No -- hardware is a separate cost from your setup fee. During the discovery call we assess your existing equipment and tell you exactly what you need based on your tier. If you already have a compatible Mac, we use it. If you need a new device, we'll give you a specific recommendation and a price. For clients who prefer not to deal with procurement, we can source, configure, and deliver the hardware to you as a pass-through at cost -- you pay exactly what the device costs, we handle everything else.
Why Apple? Can you work with my Windows PC?
Apple Silicon (the M-series chip inside modern Macs) is the best consumer hardware available today for running AI models locally. The architecture allows large language models to load into unified memory -- meaning a Mac Mini M4 with 24GB RAM runs models that would require a $3,000+ dedicated GPU on a Windows PC, at a fraction of the cost and noise. Our entire agent framework, model runtime, and remote access tooling is purpose-built and battle-tested on macOS. Supporting Windows would mean a slower product and a category of unpredictable troubleshooting we've eliminated from our process. The Mac Mini M4 starts at $599 and is the best-value AI workstation on the market right now.
What are the minimum hardware requirements?
Minimum: Apple M1 chip or later, 16GB unified memory, 256GB SSD, macOS Ventura or later. Recommended: Mac Mini M4 with 24GB RAM and 512GB storage -- this is the configuration we suggest for most clients. It runs 7B to 14B parameter models with strong response times and has headroom for future growth. Anything below the minimum spec will produce noticeably slow responses and limits which models can run effectively.
Privacy & Data
How does the Fully Private tier actually work?
Every agent runs on hardware physically located in your office. No data is sent to any cloud provider -- not for processing, not for storage, not for model inference. The AI model itself runs locally. Email triage, calendar management, document drafting, research -- all of it happens on your machine, around the clock, with no external data transmission. This is the architecture required for attorneys managing privileged communications, healthcare providers subject to HIPAA, and financial advisors with fiduciary data obligations. If you prefer zero cloud involvement under any circumstances, we configure accordingly and document it in writing.
Is this HIPAA compliant? What about attorney-client privilege?
We are not compliance officers, and this is not legal advice -- those assessments are for your counsel or compliance team to make. What we can say: a fully local AI system with no external data transmission removes the primary technical risk factors that typically create HIPAA and privilege concerns with cloud AI tools. We are happy to document the data routing architecture of your specific setup in writing so your legal or compliance team can evaluate it.
Can Airgapped access my device after setup?
Only if you want us to, and only while a support plan is active. Remote access for ongoing support is done via Tailscale -- a private, encrypted VPN that you control. You can revoke access at any time by removing us from your Tailscale network, which takes about 30 seconds. For clients who complete setup without a support plan, remote access is removed at project close. All credentials and configurations are documented and handed to you completely.
Pricing & Support
What is the setup fee paying for?
The setup fee covers the complete build: discovery and scoping, hardware assessment, model installation, agent design and deployment, integration with your existing tools, testing, and a written onboarding guide specific to your setup. It is a one-time fee for a complete working system -- not an hourly rate. You know the number before we start and it does not change unless the scope changes, which we agree to in writing first.
Do I have to take a support plan, or can I just pay for setup?
Setup-only is a completely valid option. You pay the setup fee, we build and deliver the system, and it is yours to run. The written guide we provide is designed to make you self-sufficient. The support plan is for clients who want ongoing agent upgrades as models improve, workflow adjustments as your business changes, direct troubleshooting, and access to new capabilities as we build them. It is optional -- and you can add it later if you start without it.
Can I cancel the support plan?
Yes. The Start Lean monthly plan can be cancelled anytime with 30 days written notice. The Full AI Company and Fully Private annual plans run on a 12-month term. Either way -- no penalties, no long-term lock-in beyond the agreed term. The system and all configurations remain yours regardless of whether you continue a support plan.
What if I'm not happy with the result?
There is a five-day acceptance window after delivery. If something is not working as agreed, we fix it at no additional charge within that window. Our goal is a system you are genuinely glad you paid for. If there is a fundamental mismatch between what was scoped and what you actually need, we have a conversation -- adjustments can be handled as a follow-on project. This is all spelled out in the client agreement before work begins.
Can I start with one tier and move up later?
Yes. Start Lean is built to grow. When you're ready to add a Research Agent, Sales Agent, or Document Agent, we expand the existing stack rather than rebuilding from scratch. The upgrade tier setup fee applies, credited against what you've already invested. Most operators who start lean move to a full setup within six months.
